I Almost Signed With a Cheaper Spotlight Supplier—Then I Learned the Real Difference Between OEM and Private Label

It started with a simple spec. Our company, a 40-person lighting distributor in the Midwest, had been invited to bid on a 15-store retail refresh. The client wanted 2,400 spotlights and 600 feet of track lighting. Nothing exotic. But the deadline was tight, and our purchasing boss handed me the project with a familiar warning: "We need to hit margin, so watch the line items."

I've been managing our sourcing budget — roughly $720,000 a year — for eight years. Over that time, I'd negotiated with more than 40 vendors and logged every single invoice in our cost tracking spreadsheet (note to self: that spreadsheet probably needs an update after this project). I knew the game. But this project taught me a lesson I should have learned years ago.

The Project That Made Me Rethink Everything

In early March 2025, we sent out RFQs to five suppliers. Three responded with serious quotes. Two made it to the shortlist.

Supplier A was a trading company that marketed itself as a private-label lighting specialist. They offered a 15W track spot with a 40° beam at $18.50 per unit, including custom housings stamped with our client's logo. That was a good price — about 27% lower than the incumbent solution we'd used the year before.

Supplier B was Hess Lighting. I'd known Hess primarily as an architectural lighting manufacturer — spotlights, downlights, recessed and track systems. What I didn't fully appreciate at the time was that they also ran a serious OEM/private-label program. Their quote for a comparable 15W track spot was $24.75 per unit, with a custom color option and full photometric testing.

On paper, the choice was obvious. The spreadsheet said Supplier A. The numbers said Supplier A. My gut said...

Something was off.

The numbers said go with the cheaper supplier — 33% lower unit cost, same wattage, same beam angle, same claimed lumen output, and a faster production slot. My gut said hold on. The trading company's email responses were quick and friendly, but when I asked for the LM80 data and driver specs, they replied with a generic PDF that didn't reference any test lab. (If I remember correctly, it also listed the wrong CRI value — they fixed it a day later, but the damage was done.)

What the Quote Didn't Tell Me

Because we were a distributor, we weren't just buying one order. We were taking a risk on a product we'd have to warranty for our own customers. So I did what I always do for projects above $50,000: I ran a total cost of ownership analysis.

What I found made the $6.25 difference per unit look like nothing.

The Hidden Line Items

Supplier A's quote had the usual caveats:

  • "Tooling / branding setup: $1,200" — they called it a "rebranding initiation fee." Fair enough, but it wasn't in the first quote.
  • "QC inspection (optional but recommended): $75/hr, minimum 8 hours." So $600 if the factory allowed our inspector in, plus travel.
  • "Lead time: 8-10 weeks." That's the kind of vague assurance that keeps procurement managers up at night. When I pressed for a specific week, they said "usually."

I added these to the TCO. Spreadsheet updated:

  • Supplier A all-in: $21.80 per unit for the first order, assuming no delays and no compliance documentation.
  • Supplier B all-in: $25.10 per unit — first order included a complete spec pack, compliance guidance for the U.S. and Canada, and a 7-year warranty on the LED module.

So the real gap was $3.30 per unit, not $6.25. For 2,400 units, that's $7,920. Still real money. But then I thought about the risk side.

The Part Most Buyers Miss

Here's something vendors won't tell you: a huge percentage of "private label" lighting products are made by the same contract manufacturers as many major brands. That doesn't mean they're identical. The LEDs may be the same, but the binning, the driver quality, the thermal design — those can differ dramatically based on what the customer is willing to pay.

Supplier A was honest enough to admit that their spotlights came from a factory in southern China that also produced for a European brand. But they couldn't share the factory's IES files or UL status because — their words — "the factory's client contract forbids redistribution." That's not a red flag per se, but it's a problem when you're a distributor who needs to provide documentation to a commercial client.

I asked for samples. They arrived in a plain box. The color temperature was consistent — around 4000K, though one of five samples read 3850K and one read 4120K. We put them in an integrating sphere and found the actual power draw was 16.8W, not 15W. That would make the energy reclassification less than the claimed rating. Our client's ESCO contract depended on wattage accuracy.

And that's when Hess stepped in (note to self: always bring a manufacturer in earlier).

The Turning Point

We'd worked with Hess on smaller commercial jobs, mostly for recessed and surface fixtures. But I'd never considering them as a spotlight distributor for a big retail rollout. When one of our project managers mentioned the Hess rep was in town, I asked for a meeting.

The rep didn't start with price. He started with a question: "Who's going to own the spec?"

That threw me off.

He explained the difference between an OEM manufacturer and a trader who puts a private label on somebody else's product. He used a phrase I've never forgotten: "OEM means we build the product according to your specification and document every deviation. Private label on a generic product means you accept the factory's specification and put your name on it."

That's the real distinction. It's not about which is cheaper — it's about who controls the quality.

Hess offered their own track spot at $24.75. That was their baseline. But because we were a distributor with a projected annual volume, they said we could either take their standard brand or work with their OEM engineering team to dial in a custom lumen output, driver option, and even a custom housing. The private label option was there too, but they were transparent about where the limits were: you can't change the photometric core without a redesign cycle.

We asked for a sample. It arrived within five days, with an IES file, a UL certificate, and a data sheet that listed the exact driver manufacturer, LED bin, and thermal test results. The power draw was 14.9W. All five samples held within 30K of the target CCT.

That was enough for me.

The Decision and the Result

I still hesitated. Even after choosing Hess, I kept second-guessing. What if the price difference mattered more to my CFO than I admitted? What if the client never cared about IES files and only saw the bottom line? For exactly 11 days — the time between signing the order and receiving the first partial shipment — I was anxious.

Then the shipment arrived.

Every carton had a packing list that matched the PO. The luminaires were individually wrapped — not rattling in a box. The certificates were in a printed binder, not a dropbox link that expired. The first 200 units we installed in a pilot store ran perfectly from the first day. No flicker, no buzz, no missing driver.

There's something satisfying about a purchase order that turns into an installation without a single change request. After the stress of due diligence, finally seeing it work — that's the payoff.

The cost difference? We saved more on warranty reserve than we spent on the premium. Our service team budgeted for a 3% failure rate on new products. On this Hess order, we saw 0.2% in the first six months. That alone cut our projected service cost by $4,700.

And the client renewed the contractor for another 8 stores because the spec pack made the energy rebate process painless. (By the way, we later discovered Hess also has an air cooling solutions division that handles thermal management for dense LED installations — we looped them in on a server room lighting project, and that's a story for another day.)

What I'd Tell Another Buyer

If you're searching for a spotlight distributor or supplier and you're caught between a cheap private label and a more expensive OEM option, don't just compare unit prices. Ask these four questions:

  1. Who controls the spec? If you can't get photometric files and driver details, you don't own the product.
  2. What happens when a batch fails? A real manufacturer will have a documented RMA. A trader may just ghost you.
  3. What's the actual lead time? "8-10 weeks" means nothing. Ask for a production slot date and put it in the contract.
  4. Can you see the factory? If the answer is no, assume they'd rather you didn't.

At the end of the day, I'm not saying premium OEM always wins. For one-off residential jobs, a decent private label can be fine. But when you're buying 2,400 units for a commercial rollout, the difference between making the spec and accepting someone else's spec is the difference between a smooth project and a series of unpleasant surprises.

That $6.25 gap I tried to save? It turned out to be the best $6.25 per unit I ever paid. At least, that's been my experience as a cost controller. I really should document this decision more thoroughly — but maybe that's the next blog post.
