What to Look for in a Spotlight Supplier: A Hess Quality Inspector's Story

It was a Tuesday morning in Q1 2024. The warehouse manager flagged me before I reached my desk. 'The spotlights just landed. They look fine.' The way he said fine told me everything.

The pallet held 1,500 spotlights from a factory we hadn't used before. Five approved samples two weeks earlier. The samples were beautiful. The production run wasn't.

I pulled a random unit from the top carton, clamped it to a bench, and measured correlated color temperature. The spec was 3000K. The unit read 3185K. I pulled another from the bottom carton. It read 2952K. Then one from the middle of the pallet: 3274K.

At a glance, those numbers don't look dramatic. 150K here, 200K there. But put 1,500 of those spotlights in one commercial ceiling, and you get a checkerboard of warm and cool pools. That's not an acceptable outcome for a B2B buyer, a distributor, or a private-label customer.

Here's the thing: the factory didn't send a bad product. They sent an inconsistent product. There's a difference.

How I ended up in this role

I'm a quality and brand compliance manager at Hess Lighting. I review roughly 200 lighting SKUs a year, across spotlights, track lights, downlights, ceiling lights, and recessed lighting. In 2024 I rejected 6% of first deliveries, mostly for color inconsistency, driver failures, or packaging that didn't match approved artwork. I said 'match the approved sample.' They heard 'use the same components where possible.' We were using the same words but meaning different things. Discovered this when the units with the worst measurements all had serial numbers from a different LED batch.

Fortunately, part of my job is to measure, not just visually inspect. I let every unit warm up for ten minutes before reading. That was the second clue. Some units shifted color by 150K as they heated. Others didn't. The ones that shifted were the ones whose thermal path wasn't doing its job.

The data, strangely, said the batch could pass. The average CCT across 30 units was 3,111K, well within the ±200K tolerance. My gut said no. Every spreadsheet analysis pointed to 'acceptable.' Something felt off.

I went with my gut.

It was the right call.

When the factory received the returned batch, their own root-cause report revealed that 40% of the LEDs had come from a different supplier than the ones in the approved sample. The average was fine. The consistency was not.

What that taught me about heat and spotlights

Spotlight failure usually isn't the LED. It's the heat. If a driver runs too hot, it dies young. If a heat sink can't move enough air, the LED module drifts in color and brightness. I don't ask for a sample. I ask for a sample from the same production line that will make my order, and I ask for the batch number. If a supplier can't tell me which components were used in the sample, I treat the sample as decorative. It might look good, but it doesn't prove they can repeat it.

The first time we asked for in-process test records, the factory sent a PDF with no dates. That was another red flag. Now I ask for records at specific points: LED bin, driver, thermal paste coverage, final photometry. If a supplier can't produce them, I know the sample was the exception, not the rule.

2. Thermal engineering is a purchasing decision

That's not on every spec sheet, but it shows up in the failure rate. Ask about driver temperature at 25°C ambient. Ask how the housing dissipates heat. 3. Claims need evidence

If a factory says 'CE compliant,' I want the test report and the declaration. If they say 'flicker-free,' I want a photometric test at low dimming levels. If they say 'recyclable packaging,' I want the packaging supplier's verification. Per FTC guidelines (ftc.gov), marketing claims need to be truthful and substantiated. I use the same standard internally. That may sound strict, but it protects our distributors too. They are the ones who will answer if a customer asks why a product says 'long life.' A spec sheet without backup is just a wish.

4. Watch how they handle a problem

The factory that failed us fixed the batch at their cost. That was good. But they didn't leave me feeling confident until they showed me the corrective-action report and their new inline test plan. That's what I measure now: not zero problems, because problems happen. I measure how quickly a supplier takes ownership and what they change to prevent the same issue.

Even after we rejected the batch and they started the redo, I kept second-guessing. What if the replacement was worse? What if we missed the client's window? The two weeks until the replacement arrived were stressful. I didn't relax until the first 50 units passed photometric inspection.

Small orders deserve real suppliers

This whole experience started with a 4,000-unit order, which was small to that factory. I get why some suppliers set minimums. But I've never believed small orders deserve worse service. Today's small order is tomorrow's reorder. The vendors who took my first $300 sample orders seriously are the ones I still call for $30,000 reorders. Small doesn't mean unimportant. It means potential.

The replacement batch passed. The client didn't make the original launch date, but they also didn't launch with inconsistent lighting in a commercial space. That would have been worse. A year later, that same client ordered 18,000 units.

Final thought

A spotlight supplier is only as good as their tolerance for variation. A sample is a promise. A production run is the delivery of that promise. If a supplier cannot document how they control variability—in LED bins, drivers, thermal paste, housing quality—the promise is hollow.

When you talk to a spotlight distributor or a light fixture supplier, ask the awkward questions. Ask for the tolerance on color temperature. Ask for the in-process test report. Ask what kind of supply-chain changes require your approval. And if a supplier makes you feel like your order is too small to deserve that care, move on.
