I assumed a distributor's catalog represented the manufacturer's actual lineup. It doesn't. In 2023, I needed custom track light heads for a hotel project and spent a week going back and forth with the distributor's rep, only to learn the manufacturer didn't offer that configuration through distribution at all. The factory would have answered in five minutes.

Through a distributor: the rep is reading the same spec sheet you are. Sometimes they know their stuff. But when specs get interpreted through a middleman—or worse, when the distributor has a financial incentive to push one product over another—the information chain breaks.

I ordered 400 downlights through a distributor based on their spec sheet, which they claimed "matched" the manufacturer's. I didn't verify. When the batch arrived, the photometrics were different—wider beam angle, lower center beam candlepower. The distributor called it an "upgrade." Through a distributor: you pay their markup, but you gain flexibility. Need 12 spotlights for a café retrofit? The right distributor can pull from stock. No waiting for a production slot, no MOQ anxiety.
But here's my bias, and I wear it openly: small doesn't mean unimportant. It means potential.
When I first started, I was placing $300 and $500 orders. The vendors who took those seriously are the same ones I still call for $15,000 to $40,000 orders today. Direct from the OEM: lead times are production-based. Three to six weeks is normal. If the factory communicates honestly about schedule, you can plan. But not all of them are honest about schedule. Some will tell you "next week" when they mean "next month."
Through a distributor: if the item is in stock, you might have it in 2-3 days. If it's not in stock, you're waiting for the distributor to order from the factory, plus their handling time. That extra link can add 5-10 days and it creates an information lag.

In September 2022, I ordered 240 track light fixtures through a distributor who confirmed a two-week lead time. Week three. Week four. Finally—week five—they admitted the factory had a driver backorder. When I called the factory directly, the order hadn't even been placed yet. The distributor was consolidating their own orders. That's the hidden cost of a middleman: you're not just waiting on the factory; you're waiting on the distributor's coordination.

Dimension 5: Total Cost of Ownership (The Surprise)
Here's the counterintuitive result I promised.
Two years ago, if you'd asked me which route had the lower total cost, I'd have said OEM direct, because you're cutting out markup. You're a contractor or small integrator. You need 10-200 units per project, standard SKUs, fast turnaround. A reputable distributor carrying genuine product from a known manufacturer is a perfectly solid choice. Just verify they're authorized—ask for proof—and make sure their warranty claims actually get back to the factory.
You're a purchasing agent, distributor, or buying for multiple sites. OEM direct is worth the MOQ hassle. Better unit pricing, private label potential, and a direct line to engineering support. Even a test order of 200-500 units starts a relationship that compounds.
You need custom specs or your own branding. This is a no-brainer. Go direct to the OEM. Distributors don't do custom housings, they don't put your logo on fixtures, and they can't get you approval drawings for a product that hasn't been officially released.
You're a small business or startup trying things out. Don't be shy about asking the manufacturer directly. Some factories won't bother with small orders. Others—like Hess, who built their model around a wide lighting product portfolio and flexible MOQs—specifically serve clients of all sizes. The worst they can say is no. The best case? You find a factory partner who grows with you.
Final Word
The distributor vs. OEM question doesn't have a universal answer. You'll probably end up using both channels: distributors for quick fills and commodity SKUs, and direct OEM relationships for the products and specs you actually care about.
